The Lab and the Floor: Org Design for the Token Economy

Every company is running the same play. Buy AI tools for everyone, train everyone, wait for productivity. The spend explodes and the results don't show. History says why: factories that swapped steam engines for electric motors saw almost no gain for thirty years, until they redesigned the factory itself around the new power source.

AI adoption is an org design problem. Ash lays out the redesign: a small lab of AI power users and embedded subject matter experts, 5 to 10% of the company, with real authority and budget, building the systems the rest of the organization uses inside the tools it already works in.
